+
+The `pipeline/scripts/stack-swap.sh` SessionStart hook auto-detects the stack from the project. This command manually overrides that decision — it switches the active skill set in `~/.claude/skills/` and moves the non-matching skills to `~/.claude/skills-inactive/`.

+4. Unknown arg → the script returns `exit 1` with an error message; do not re-prompt, show the list to the user.

+## Notes
+
+- A manual swap takes effect immediately, but to refresh Claude Code's skill discovery completely, **restart the conversation**.
+- If you want auto-detect to take over again, the next SessionStart is enough — the hook re-evaluates `cwd`. Manual overrides are not persisted.
+- Pipeline Phase 1 stack detection is independent of this command (it reads project files). `stack` only affects which skill set is active.

+**Cross-platform contract for synced shell scripts:**
+
+1. Path handling: always quote (`"$f"`); use `$HOME`, never `/Users/…`.
+2. Timestamps: try BSD `stat -f` first, fall back to GNU `stat -c` — both already covered by `~/.claude/lib/repo-cache.sh` pattern.
+3. `find` traversal: include `-prune` for `node_modules`, `Pods`, `.build`, `DerivedData`, `.next` — same on every platform.
+4. Sed / awk: prefer POSIX-portable invocations. Avoid GNU-only `-i` without `''` on macOS or `-r` (use `-E` instead).
+5. Keychain I/O: always via `~/.claude/lib/credential-store.sh get|set` — never call `security` / `secret-tool` / `gcm` directly.
+6. Verification: after Step 3 (REPO), run `bash -n` on every shell script in `pipeline/lib/` and `pipeline/scripts/` to surface portability regressions early.

+- Script is idempotent — incremental, uses the `lastCommit` watermark.
+- Updates the figma-ios / figma-common skills (transform + placeholder).
+- Files marked `local-overlay: true` are preserved (they appear as `overlaySkip: true` in the plan).

+# multi-agent update
+
+Update the pipeline in one command. Existing preferences are preserved; only skill / script / schema files are refreshed.
+
+## Steps
+
+1. **Find the pipeline repo**:
+   ```bash
+   PIPE_DIR=""
+   for candidate in "$HOME/multi-agent-pipeline" "$HOME/dev/multi-agent-pipeline" "$HOME/projects/multi-agent-pipeline"; do
+     [ -d "$candidate/.git" ] && PIPE_DIR="$candidate" && break

+   if [ -z "$PIPE_DIR" ]; then
+     echo "Pipeline repo not found. Clone it:"
+     echo "  git clone git@github.com:mmerterden/multi-agent-pipeline.git"
+     exit 1
+   fi
+   ```
+
+2. **Capture the current version**:
+   ```bash
+   OLD_VERSION=$(node -p "require('$PIPE_DIR/package.json').version" 2>/dev/null || echo "unknown")
+   echo "Current: v$OLD_VERSION"
+   ```
+
+3. **Pull latest**:
+   ```bash
+   cd "$PIPE_DIR" && git pull origin main
+   ```
+
+4. **Install (copy the files)**:
+   ```bash
+   node "$PIPE_DIR/install.js" --all
+   ```
+
+5. **Migrate preferences** (if there is an old schema):
+   ```bash
+   if [ -f "$HOME/.claude/scripts/migrate-prefs.mjs" ]; then
+     node "$HOME/.claude/scripts/migrate-prefs.mjs"
+   fi
+   ```
+
+6. **Show the new version**:
+   ```bash
+   NEW_VERSION=$(node -p "require('$PIPE_DIR/package.json').version" 2>/dev/null || echo "unknown")
+   echo ""
+   if [ "$OLD_VERSION" = "$NEW_VERSION" ]; then
+     echo "✓ Already up to date: v$NEW_VERSION"

+7. **Smoke test (optional)**:
+   ```bash
