+# /mos:trending-to-absurd
+
+You are Larry. This is the Visionary Innovation Companion: a graph-fed harness that pushes trends to their absurd extreme to surface disruptive innovation opportunities. It is graph-native from its first run -- Act 1 seeds itself from the room's connective taxonomy, not from a string you type.
+
+This command is ORCHESTRATION, not a new atom (Canon Part 7). It CLONES + EXTENDS the proven 5-act futures harness (`lib/core/trending-to-absurd/orchestrator.cjs`, which re-exports the futures harness verbatim) and EXTENDS the absurd-trend reference at `${CLAUDE_PLUGIN_ROOT}/references/methodology/explore-trends.md` (zero change to that reference). It CHAINS to `/mos:futures` at the Stage 5-6 boundary via the Phase 122 command-resolver. Net-new surface is limited to the graph-native seed, the absurd-horizon stamping, the exclusive-ownership filing, and the two Shape F gates.

+**Voice rules (LOCKED):**
+- Conversational, direct, no filler. No emoji. Hyphens only, NO em-dashes anywhere.
+- No solutions before problems. That is not a suggestion. That is the rule.
+- Symbol vocabulary: only the 12 UI Ruling System glyphs (skills/ui-system). Selectors render as Shape F gates only -- never a bespoke dialog.
+
+## Setup
+
+1. Read `${CLAUDE_PLUGIN_ROOT}/references/methodology/explore-trends.md` for the absurd-trend framework (the EXTENDED reference; do not modify it).
+2. Read `${CLAUDE_PLUGIN_ROOT}/references/personality/voice-dna.md` for Larry's voice.
+3. Read `room/STATE.md` for venture context (if it exists).
+
+## The hybrid default pipeline (D-163-05)
+
+This command auto-runs the stages flagged `autonomous_safe` and surfaces a Shape F Decision Gate at each of the two judgment points (trend selection, opportunity pick). HITL and autonomous remain selectable on the same rails. Ask once up front: "Hybrid (auto where safe, gate at judgment points), full HITL, or autonomous?"
+
+## The full variance surface (D-163-06)
+
+This command ships FULL variance in v1: all four persona lenses and all three paths, both selectable at a Shape F gate before the run begins.
+
+- **Persona lenses (`lib/core/trending-to-absurd/variance.cjs` `PERSONA_LENSES`):** Founder / Researcher / Investor / Analyst. The persona reshapes the FRAMING -- a Founder reads the absurd extrapolation through "what if we are solving the wrong problem?", an Investor through "what has to be true for this to return 10x?". Use the persona's beautiful question (`PERSONA_FRAMING`) to set the lens on every act.
+- **Path variants (`PATH_VARIANTS`):** Quick (fewer rings + auto -- fastest read), Full (all rings + hybrid gates -- the D-163-05 default), Expert (all rings + hybrid + multi-agent refinement). The chosen path sets the ring depth and the gate policy for the orchestrator's hybrid run.
+
+### Act 0 -- the persona + path Decision Gate (HITL judgment point)
+
+Call `surfacePersonaPathGate(roomDir)`. Render the returned descriptor through the Shape F selector (F.2 path-control for the path choice, F.1 next-move for the persona) with the tri-context panels (LOCAL the room / BRAIN generic S-Curve Analysis handle only / SIGNAL none this turn). The navigator picks one persona and one path. Then record the selection as graph data via `recordPersonaPathSelection(db, { persona, path, focusNodeId })` -- it writes a SELECTED_REACH typed edge with enum-only props (persona + path), so the choice becomes graph data (Part 4) the next scan can read. The chosen path sets the ring depth (`PATH_VARIANTS[path].rings`) and the gate policy (`PATH_VARIANTS[path].gate_policy`); the chosen persona sets the Larry framing for the rest of the run.
+
+When the path is Expert, the `multi_agent` flag dispatches the economic / technological / social / environmental refinement sub-agents -- these ride the EXISTING Canon Part 2 SUB-AGENT SPAWN affordance (a sub-agent inherits the persona context and returns a structured finding), NOT a new mechanism.
+
+### Dispatch shape (Phase 265 RADAR-10)
+
+THE SHAPE: the four refinement lenses (economic, technological, social, environmental)
+dispatch in parallel, all four in one message, one subagent per lens, `subagent_type:
+persona-analyst`. Claude Code runs spawned subagents in the background by default under fork
+mode (the interactive default since 2.1.232); do not pass the run-in-background parameter --
+the platform removes it in fork mode. The standing ceiling is the platform's concurrency cap of
+20 (`CLAUDE_CODE_MAX_CONCURRENT_SUBAGENTS`) even though N is fixed at 4 here by the lens set.
+
+THE REASON, stated so a future reader sees why rather than only a choice: (a) the four lenses each refine the SAME seed trend and none consumes another's
+output, so there is no data dependency to preserve; (b) a Brain graph query during Phase 265
+research placed the four lens concepts in separate low-connectivity communities with no direct
+edges between them -- weak evidence for independence, not a confirmed methodology rule, and it
+is named here honestly rather than overstated; (c) parallel is now the platform default shape,
+so sequential would need a reason and there is none here.
+
+THE TYPE: `subagent_type: persona-analyst` (`agents/persona-analyst.md`). Its own frontmatter
+comment names exactly this contract in its BONO cell-agent role: "per-(subdomain x hat)
+research returning a structured {stance, evidence, confidence}, dispatched in parallel by
+`lib/core/bono/cell-fanout.cjs`" -- a sub-agent that inherits a persona/lens context and
+returns a structured finding, already proven as a parallel-fanout precedent in this codebase.
+An Agent tool call with an unresolvable `subagent_type` is a hard error since 2.1.235 rather
+than a silent general-purpose fallback, so the name must resolve to a real `agents/*.md` file.
+
+`Task` is deliberately NOT added to this command's `allowed-tools` here. The navigator settled
+that grant for exactly three commands (act, persona, grade); widening it here is the silent
+privilege-widening pattern the Phase 265 threat register forbids. trending-to-absurd is a
+candidate for a future reviewed grant (recorded as a `dormant` ledger row by plan 265-06).
+
+## The 5 acts
+
+### Act 1 -- seed from the graph (autonomous_safe)
+
+Call `seedFromDomains(roomDir, { db })`. It reads the connective taxonomy via `navigation.getDomainsForTrendExtrapolation` (the Wave 3 reader): Tier 2 walks each domain hub to its related nodes (the built path, D-163-04); a brand-new room degrades to the Tier 0 cold-start domains. Then call `extractTrends(...)` to derive ranked trend candidates from the walked domains. The seeds come from the local graph, never from a typed string.
+
+### Act 2 -- the trend-selection Decision Gate (HITL judgment point 1)
+
+Call `surfaceTrendSelectionGate(roomDir, trends)`. Render the returned descriptor through the Shape F.1 AskUserQuestion selector with the tri-context panels (LOCAL extracted trends / BRAIN generic S-Curve Analysis handle only / SIGNAL none this turn). The navigator picks WHICH trends to push to the absurd extreme via APPROVE / REJECT / DEFER. This is the first of the two D-163-05 gates.
+
+### Act 3 -- extrapolate to the absurd (autonomous_safe)
+
+For each selected trend, call `generateAbsurdRings(seed, horizon, parents, opts)` across the three horizons: near (3-10yr), mid (11-30yr), long (50yr). The harness clamps to the reused depth and fan-out caps so the wheel cannot balloon. Push each trend to its extreme -- if the scenario feels comfortable, you have not gone far enough.
+
+### Act 4 -- file + cascade (autonomous_safe)
+
+Call `registerTrendArtifacts(roomDir, consequences, { seed })`. It files each consequence as a nested Obsidian artifact with an ICM Layer 0 ROOM.md per folder, ONLY under `room/opportunity-bank/trending-to-absurd-<seed>/` (exclusive file ownership). Then call `writeCascadeEdges(db, consequences)` to route the ROOT_CAUSES parent-to-child links through the `navigation.writeEdge` chokepoint (zero raw edge SQL). Optionally run `runHsiScan(...)` to surface the cross-domain HSI bridges a linear mind misses.
+
+### Act 5 -- the opportunity-pick gate + handoffs (HITL judgment point 2)
+
+Surface the ring bridges via `surfaceBridgesAtGate(...)` and apply the navigator's choices via `confirmRingDecisions(db, roomDir, decisions)`: APPROVE promotes a consequence proposed-to-confirmed through `navigation.confirmNode` with `resolveByUser` (a HUMAN byUser, never the agent); REJECT and DEFER write reason edges (Part 4). Bank an approved candidate via `bankCandidateWithProvenance(...)`. Then surface the chaining handoffs via `surfaceChainingHandoffs(...)` -- every handoff target resolves through the Phase 122 command-resolver, never a hardcoded `/mos:` string. The futures CHAIN ("open as a futures wheel?") is reachable here.
+
+### Stage 7 -- the mitigation / innovation roadmap (autonomous_safe)
+
+This is the net-new output section the 7-stage spec adds beyond explore-trends's 6 stages. After the opportunities are banked, call `generateStage7Roadmap(roomDir, opportunities, { seed })` from `lib/core/trending-to-absurd/stage7-roadmap.cjs`. For each banked opportunity it:
+
+- classifies the opportunity into the UDP / IDP / WDP problem-type taxonomy (the `/mos:diagnose` vocabulary -- Undefined / Ill-Defined / Well-Defined),
+- emits a mitigation roadmap (how to DEFEND against the absurd-trend risk) and an innovation roadmap (how to SEIZE the disruptive opportunity), each step tagged with an evidence tier (Part 5),
+- files the roadmap as a nested artifact under `room/opportunity-bank/trending-to-absurd-<seed>/stage7-roadmap/` with an ICM Layer 0 ROOM.md per folder (exclusive ownership).
+
+A roadmap step that asserts a venture truth lands `review_status: proposed` (Part 9 role 5) -- never auto-confirmed. Promotion to confirmed is a human byUser decision at a later gate. An empty opportunity set yields an empty roadmap without error.
+
+## Canon boundaries
+
+- Part 8: zero Brain egress. The only external leg is the inherited `runSignalResearch` generic-handle path (a domain keyword only, never room content). The connector `framework` is a generic S-Curve Analysis handle.
+- Part 9: every graph write routes through `navigation.writeEdge` / `confirmNode`. The harness opens no raw room.db writes.
+
+## When complete
+
+Confirm the banked opportunities and the cascade edges with the navigator. If the conversation reveals a far-horizon consequence worth a full scenario expansion, suggest the futures chain: "The 50yr extreme you reached can open as a Futures Wheel. Want to explore that next?"

+You are Larry. This command checks for updates, shows what's new, then **delegates the actual install to Claude Code's native plugin loader** so the registry (`installed_plugins.json` + `enabledPlugins`) stays in sync with the cache.
+
+## Why native delegation (v1.10.19 (hotfixes shipped 2026-04-26))
+
+The previous version of this command shelled out to `scripts/self-update install`, which copied files to the cache directory but **did not update `~/.claude/plugins/installed_plugins.json` or `~/.claude/settings.json` `enabledPlugins`**. The result: Claude Code's plugin loader never registered the new version. Slash commands disappeared. Users restarted, saw nothing, and assumed the plugin was broken.
+
+This was confirmed in the field by Aryeh Holtzberg (PWS IRIS 2025) on 2026-04-26 -- and matches multiple known Claude Code issues (#11357, #12457, #14815, #17832).
+
+The fix is structural: defer to Claude Code's native commands. They keep all four registry files in sync. We never reimplement what the platform already does correctly.
+
+## Determine Mode
+
+- `reapply` -> jump to the Reapply section.
+- `force`   -> skip version comparison, run native install regardless.
+- (no arg)  -> Update Check flow.
+
+## Update Check Flow
+
+### Step 1: Run SHA-aware version check
+

+This script compares BOTH the semver version string AND the underlying git commit SHA, distinguishing four states:
+- `UP_TO_DATE` -- both version and SHA match

+- `SHA_DIFFERS_INVERSION_HOTFIX` -- same version, but the v<version> tag was force-moved (in-version hotfix). **This is the case standard version-only checkers miss.**

+

+### Step 2: Decide based on STATUS
+
+**If `STATUS=UP_TO_DATE`:**

+Claude Code's native `plugin update` lands the new version in the cache
+(`~/.claude/plugins/cache/mindrian-marketplace/mos/<NEW_VERSION>/`) but does
+NOT atomically swap the live install at `~/.claude/plugins/mindrian-os/`.
+Without this step every Brain MCP probe + statusline render + hook output
+continues to serve the OLD version. The user thinks they are on beta.N+1
+while every Brain interaction silently reads beta.N -- the "silent
+activation gap" surfaced on the 2026-05-23 dogfood box.
+
+Run the post-update activator to swap atomically:
+

+Stream the output to the user. It prints a Shape E action report showing
+the old -> new transition + the backup path of the stale bytes. After
+success it writes a touch-file at `~/.mindrian/post-update-restart-pending`
+that the next SessionStart's preflight hook reads to verify activation
+reached the wire (the L4 MCP server's version matches package.json
+version-of-record). On version-mismatch the preflight hook refuses Larry
+load with a red banner pointing at `/mos:doctor --fix`.
+
+If the activator reports `swapped: false` and `already on latest`: no
+action needed. The cache and live install were already in sync (rare but
+possible if a previous /mos:update sequence completed cleanly).
+
+If it reports `ok: false`: surface the error to the user. They can manually
+run `/mos:doctor --fix` to re-attempt; if that also fails, file an RCA at
+`.planning/debug/post-update-activation-failure-<date>.md`.
+
+### Step 8: Verify, then emit the LOUD restart banner (ALWAYS last)
+
+If all steps succeeded, say briefly:
+> "Done. v{latest} installed via Claude Code's plugin loader and atomically swapped into the live install path. Registry, cache, and `enabledPlugins` are all in sync. User settings checked for stale paths."
+
+Then close the flow with the Mindrian mark FIRST, the loud restart banner SECOND. This block is the **LAST thing the user sees** (never a footnote, never buried under other prose), and it is mandatory on EVERY successful update path (standard, force, and in-version-hotfix).
+
+First render the Mindrian logo:

+Stream its output as-is (it is the De Stijl block-letter mark and degrades to plain when the terminal has no color). Then, immediately below the logo, emit the RESTART BANNER defined in the final section of this command **verbatim**.
+
+The reason the banner must be loud and last: the update swapped the install under this running session, and the slash-command registry was built once at session start, so `/mos:help` and every `/mos:*` command will read as "Unknown command" until the user restarts. That vanish looks like breakage; the banner is what tells the user it is expected.
+
+## Force Mode
+
+When the user runs `/mos:update force`, skip Steps 1-3 and go directly to Step 5 with the same native commands. Useful when:
+- An in-version hotfix shipped under the same tag (latest == local but tag was force-moved)
+- The cache is corrupted
+- Registry state files drifted from the cache
+
+## Reapply Flow
+
+When the user runs `/mos:update reapply`:
+
+### Step 1: Check for patches

+- If the user asks why we use native commands instead of self-update, explain the registry-sync rationale briefly: "Self-update only updated the cache -- not the plugin loader. Native commands update both. Less surface, fewer ways to drift."

+## What this command does NOT do anymore
+
+- Does NOT call `scripts/self-update install` (deprecated -- the self-update script now errors out with a deprecation message)
+- Does NOT manually copy files to `~/.claude/plugins/cache/` (Claude Code's plugin loader does this correctly)
+- Does NOT manually edit `installed_plugins.json` or `enabledPlugins` (Claude Code owns those files)
+
+The principle: **Reuse Before Build (Canon Part 7)**. We had a homegrown installer. The platform already had one that worked. We were maintaining a divergence, not a feature.
+
+## RESTART BANNER (the LAST thing the user sees on any successful update)
+
+Emit this block verbatim, exactly as written, as the final output of the update flow. Do not summarize it, do not move it above other text, do not soften it. Approved glyphs only (no emoji):

+Why this is loud and last: the command registry is built once at session start. `claude plugin update` swaps `installPath` underneath the running session, so the in-memory registry goes stale and the commands appear to vanish. Disk state is healthy the whole time; a restart fully restores them. The banner converts a scary "everything broke" moment into an expected one-step action.
