+# CLAUDE.md — dedrift
+
+## What this project is
+
+dedrift is an open-source Python package that detects silent behavioral drift in AI agents. Agents don't throw errors when they degrade — they keep confidently producing worse outputs. dedrift catches it: it logs agent interactions, runs a frozen canary suite repeatedly, extracts behavioral signatures, and applies statistically rigorous drift detection with config-change attribution ("behavior shifted within 6h of the model version change").
+
+Owner: a PhD statistician (stochastic processes) who runs production ML systems. The project's entire differentiation is statistical correctness. If a detector is statistically sloppy, the project has no reason to exist. When in doubt, prefer the statistically honest option over the feature-rich one.
+
+## Non-negotiable principles
+
+1. **Statistical validity beats features.** Every detector must control its false-alarm rate as documented. No "vibes-based" thresholds presented as statistics.
+2. **Alert quality is the product.** Alert fatigue kills monitoring tools. Every alert requires BOTH statistical significance AND a configurable effect-size (materiality) threshold. Default to fewer, higher-confidence alerts.
+3. **Multiplicity is always handled.** We monitor many signatures simultaneously. All alerting passes through FDR control (Benjamini–Hochberg in batch mode). Never report raw per-test p-values as alerts.
+4. **Stochasticity ≠ drift.** LLM outputs are random. Single-run comparisons are meaningless. Canaries run N times per cycle (default N=7); we compare distributions, never point outputs.
+5. **Pin everything.** Embedding model + version pinned forever per project (changing the embedder invalidates all history — the tool must refuse to compare across embedder versions). Judge model pinned and calibrated against a frozen anchor set. All comparisons record the config hashes of both windows.
+6. **Dual baselines.** Every check compares against BOTH a rolling recent window (sudden breaks) and a frozen golden baseline (slow boiling-frog drift). Reporting always shows both verdicts.
+7. **Honest documentation.** Docs must state detection power limitations plainly (small N = low power; we say so and show the math). Never overclaim. This honesty is a differentiator.
+8. **Reproducibility.** Same logs + same config ⇒ identical report. All randomness seeded. Permutation tests use a fixed seed recorded in the report.
+
+## Engineering rules
+
+- Python ≥ 3.11. `pyproject.toml` with hatchling or setuptools. Package name `dedrift`.
+- Layout: `src/dedrift/` with modules `schema.py`, `store.py`, `canary.py`, `signatures/`, `detectors/`, `attribution.py`, `report.py`, `cli.py`.
+- Core dependencies MINIMAL: numpy, scipy, pandas, pydantic (v2), click OR typer, jinja2 (report). Embeddings are an optional extra (`dedrift[embeddings]` → sentence-transformers). LLM-judge is an optional extra (`dedrift[judge]` → anthropic/openai clients). Core must install and run with zero ML dependencies.
+- Full type hints. `ruff` + `mypy` clean. Google-style docstrings on all public APIs.
+- **Testing discipline (critical):** every detector is validated with pytest against synthetic data with known ground truth:
+  - **Null calibration:** feed the detector data from an unchanged distribution across many simulated runs; measured false-alarm rate must match the nominal level (tolerance documented in the test).
+  - **Power checks:** inject known shifts (mean shift, variance shift, distributional swap) and assert detection above a documented power floor for given N.
+  - These simulation tests are the project's soul. They run in CI on every commit.
+- Storage v0: JSONL append-only logs + a small SQLite index. No servers, no docker-compose, nothing that can't run on a laptop.
+- CLI-first: `dedrift init`, `dedrift log`, `dedrift canary run`, `dedrift check`, `dedrift report`. Library API mirrors the CLI.
+- Conventional commits. Small, reviewable increments. Each increment ends in a working state with passing tests.
+

+

+## Licensing boundary (important)
+
+This repo is AGPL-3.0. The advanced statistical tier (anytime-valid e-processes, conditional production-drift machinery, importance weighting) is deliberately excluded and lives in a separate private repo. Do not implement, stub, or document those methods here beyond a one-line mention in the README's "dedrift Pro" section. If code review finds paid-tier logic in this repo, remove it.

+## Statistical implementation notes (follow exactly)
+
+- **KS/AD:** two-sample, SciPy implementations; report statistic, p-value, and a standardized effect size (e.g., Cohen's d for means, plus the raw shift in original units).
+- **MMD:** RBF kernel, median heuristic for bandwidth computed on the REFERENCE window only (avoid peeking); permutation test (≥ 500 permutations, seeded); report MMD² and permutation p-value.
+- **Page–Hinkley:** document λ and δ defaults and their interpretation; expose both; alarm feeds into the same FDR/materiality gating as batch tests.
+- **PSI:** standard 10-bin implementation, bins fixed from the golden baseline; label it clearly in reports as a heuristic index (thresholds 0.1/0.25) — never present PSI as a hypothesis test.
+- **Dispersion tracking:** alongside location, always track variance and P95 per scalar signature — agents often go erratic before they go wrong on average.
+- **Materiality bands:** per-signature-family defaults in config (e.g., refusal-rate shift ≥ 2pp, format-validity drop ≥ 1pp, embedding MMD² above a calibrated floor), all overridable.
+- **Judge tier (optional extra):** pinned model + rubric; calibrate each judge version against the frozen anchor set before use; store judge scores with judge-version hash; if anchor-set agreement drops below threshold, refuse to compare across judge versions.

+## Definition of Done for v0
+
+`pip install -e .` works. A single README walkthrough that a stranger can run in < 10 minutes: generate synthetic agent logs → run canaries → simulate drift by swapping the fake "model version" mid-log (the simulator changes output style/length/refusal behavior) → `dedrift check` fires with correct attribution to the version change → `dedrift report` emits a readable markdown report showing what shifted, effect sizes, when, and the correlated config change. All simulation calibration tests pass in CI. Zero known false claims in the docs.

+
+- The owner reviews statistics like a statistician. Show your reasoning for any statistical choice in the PR description. If you deviate from SPEC.md, say so explicitly and why.

+dedrift is an open-source Python package that detects silent behavioral drift in AI agents. It logs agent interactions, runs a frozen canary suite repeatedly, extracts behavioral signatures, and applies statistically rigorous drift detection with config-change attribution ("behavior shifted within 6h of the model version change").

+Model updates, prompt edits, tool-schema changes, RAG index refreshes, and provider-side silent updates all shift agent behavior without throwing a single error. Existing monitoring catches crashes, not character changes.
